01/The verdict

India's largest-by-profit discount stock broker. Retail traders and investors pay brokerage and fees for equities, F&O, commodities, currency, mutual funds and bonds through the Kite app and the Coin platform.

Software is the easy part. The hard parts are the SEBI broker registration, exchange memberships, depository and clearing plumbing, and the broker risk systems and margin rules that sit on top. On top of that sit a trusted brand, about 6.8M NSE active clients and an ecosystem of Varsity, Kite Connect and partner apps. It is still contested: Groww passed it on active clients in 2023 and now has about twice as many, and SEBI's F&O rules cut Zerodha's FY25 profit by about 23%.

02/4 moats

~24 mo to cross

Zerodha is a SEBI-registered stockbroker and depository participant with NSE, BSE and MCX access. It runs the risk, margin, surveillance and reporting that SEBI requires. Its FY25 profit still came to about ₹4,200 cr.

To cross it: Get SEBI registration, exchange memberships, net-worth and capital requirements, and build clearing, margin and audit systems, which takes 1 to 3 years and heavy capital.

Time won't do it

People trust it with their savings, and it is known for flat low fees and no mis-selling. It reports 1.6 crore customers across its platform, and Nithin Kamath has about 881k followers on X.

To cross it: Run for a decade without outages or scandals, which paid ads alone can't buy.

~18 mo to cross

Kite handles 2+ crore orders a day with real-time market data and order routing at low cost. Peak-load outages are severe in this category, and few brokers have matched Zerodha's record.

To cross it: Build and harden low-latency order, risk and data infrastructure and prove it through volatile market days.

~36 mo to cross

Varsity, Z-Connect and the Zero1 YouTube network (500k+ subscribers) bring in a steady flow of learners. Partner apps like Smallcase, Sensibull and Streak, built on Kite Connect, also send customers.

To cross it: Build years of free education content and a developer and partner ecosystem, or spend heavily on ads like Groww.

03/The gap

Easy to copy

  • The Kite UI, charts and order screens are a few months of work to copy
  • Low brokerage pricing is easy to match, and Groww, Dhan and others already do
  • Features like IPO applications, mutual funds and bonds are commodity
  • Zerodha's own Kite Connect API lets third parties build similar tools

How you'd go after it

  • Win first-time investors with a simpler app and heavy ads, as Groww did to take the #1 spot
  • Target active F&O traders with a better API, faster execution and algo tools
  • Bundle banking, credit or wealth products Zerodha mostly avoids
  • Offer a lower price or zero brokerage on equity delivery

04/Build against it?

Stay away

Entering means a SEBI licence, exchange memberships and a decade of trust, against Groww, which has twice Zerodha's active clients. Only a team with licences, capital or a sharp niche such as algo or options tooling should try.
