01/The verdict

Gamified language learning app (plus Math, Music, Chess and the Duolingo English Test). It is free with ads, and about 9% of users pay for Super or Max subscriptions.

The lessons, streaks and AI chat can be rebuilt quickly, and LLMs make course content cheaper every month. What a clone can't buy is the distribution: over 1 billion lifetime downloads, more than 50M daily active users, a viral owl brand that grows the app with almost no ad spend, and over $1B in 2025 bookings to reinvest. The Duolingo English Test, accepted by more than 5,000 to 6,000 institutions, adds a second wall that takes years to build. Consumer switching costs are low, though, and AI-first rivals like Speak are funded, so this is not Stripe-level.

02/4 moats

Time won't do it

Over 1 billion lifetime downloads and around 18M TikTok followers. It is one of the top-grossing education apps. Its 2022 shareholder letter says the TikTok account gained nearly 3M followers and 500M views with basically zero marketing spend.

To cross it: Build a cultural brand that spreads on its own, or pay heavily for installs against a free incumbent that most people already know.

Time won't do it

The Duolingo English Test is accepted by more than 5,000 to 6,000 universities and programs, including all eight Ivy League schools. Each one had to approve it individually over years.

To cross it: Run a validated assessment for years and win admissions-office approval school by school, as IELTS and TOEFL did.

~36 mo to cross

Its Birdbrain model personalizes lessons using roughly 1 to 2 billion exercises a day, and the company runs hundreds of A/B tests on retention mechanics.

To cross it: Reach millions of daily learners first. Before that, the data advantage can't be reproduced.

Time won't do it

Public company (DUOL) with more than $1B in 2025 bookings and over 10M paid subscribers, profitable enough to fund AI features, new subjects and its free tier indefinitely.

To cross it: Raise venture money on the scale of Speak's $78M Series C at a $1B valuation, and still compete with a free product.

03/The gap

Easy to copy

  • The core lesson format, streaks, XP, leagues and hearts are well documented and fast to copy
  • AI conversation practice is now a commodity: Speak, Praktika and ChatGPT voice mode already do it, often better
  • Course content can be generated with LLMs, which Duolingo itself now does under its AI-first approach
  • Learners have little lock-in apart from their streak. Leaving costs only habit

How you'd go after it

  • Win serious adult learners who outgrow gamification, with speaking-first AI tutors (Speak's and Praktika's angle)
  • Pick one high-intent niche Duolingo serves poorly, such as exam prep, business English for one country, or heritage languages
  • Use the backlash against Duolingo's AI-first shift and its growth slowdown to position as human-quality or 'actually fluent' learning
  • Undercut Max pricing with an LLM tutor at around $8 a month

04/Build against it?

Only with an edge

Don't fight Duolingo head-on for casual learners. Go after adult speaking fluency or a specific exam niche, and only if you have a distribution channel or a clearly better AI tutor.
